Sunweb transformed into an international e-commerce organization. The existing salary model no longer suited the scale, the culture and the six countries in which the company operates.

We co-created with management on design principles, benchmarked all salaries and designed a Salary Framework that fits Sunweb's international scale.

“It's a Sunweb holiday” is a well-known tune, but Sunweb Group has long ceased to be a classic travel agency. Nowadays, we book our trips online, and Sunweb is capitalizing on this as an e-commerce organization that offers a smooth online experience before, during, and after your trip. With offices in six countries and that transformation to e-commerce, Sunweb was stuck on the existing salary framework. The model no longer suited the international scale, the new culture, and the ambition to grow further. There was a need for a new compensation & benefits model that works in every country and is ready for the next phase. Sunweb came to VIE to take on that assignment together.

Onze aanpak

Phase 1: Design principles in co-creation

We started with two workshops with management. During those sessions, we learned a lot about what Sunweb wanted and what they stand for. At the same time, we shared our expertise on compensation & benefits. Together, we formulated the design principles. They became the framework on which we would hang the rest of the project. Focus: co-creation, vision, design principles

Phase 2: Building Benchmarking and Salary Framework

Parallel to the workshops, we started benchmarking all salaries. This not only provided insight into how Sunweb now rewards, but also a wealth of data to build the new Salary Framework. All nearly 200 roles were scaled into that framework. We then built six versions of it, one for each country where Sunweb has an office. Focus: benchmarking, Salary Framework, international deployment

Phase 3: Salary increase based on development

A Salary Framework tells you the range in which you can grow. But not how. That's why we designed an innovative way of salary increases, where employees earn their raise based on growth and development steps, not performance. This provides Sunweb with employees who take charge of their own development. And who are working with more enthusiasm and enthusiasm. Focus: development-oriented culture, innovative enhancement method

The heart of this process was the innovative salary increase based on development. Instead of rewarding employees for what they've done, we're now rewarding how they grow.
